How a SaaS company with more than 4,000 users moved beyond passive sales and prepared to scale
The product attracted users, but the sales team mainly received orders. Protagnst turned scattered knowledge into roles, process, metrics and an outbound motion.
Documented outcomes
01
The situation
The platform already led its niche and had more than 4,000 active users. Many customers started a trial and upgraded almost on their own. Growth was happening despite the commercial operation, not because of it.
Salespeople had limited influence on conversion. There was no outbound strategy, role definition, onboarding, function-level metrics or clear development criteria.
02
The approach
Protagnst reviewed sales history and conversion by channel. The seller needed to move from order taker to consultant, able to uncover the real operating problems of clinical professionals.
The playbook brought together ICP, pain points, talk tracks and objections. Responsibilities were separated across SDRs, executives, leadership and Customer Success. Phone, email and LinkedIn formed the new outbound cadence.
03
The outcome
The documented result was operational: an implicit activity became a model that could be trained, measured and improved. Each function gained clear ownership, indicators and a common sales language.
The company built the foundation to recover leads, approach larger clinics and develop its team instead of waiting for every trial to convert on its own.
Figures are presented with the context and limitations documented in the project material.
04
What this case demonstrates
When a product sells with little help, demand can be mistaken for commercial maturity. The real test is whether the company can repeat conversion, open strategic accounts and develop people through a method.
